Decision Intelligence — Strategy, Infrastructure, and AI — Los Angeles
Northlight works with scaling organizations to diagnose what's driving margin decay, operational complexity, and decision breakdown — and leads the changes required to restore clarity and control.
“Northlight exits when leadership can make and defend consequential decisions without relying on intuition, partial information, or political negotiation.”
Between $10M and $200M in revenue, something predictable happens. The decision structures that drove early growth stop scaling. Margins become unpredictable. Escalations multiply. Leaders run on intuition because the information infrastructure can’t keep up.
This is not a technology problem. It is not a talent problem. It is a structural problem — and it requires executive-level intervention to fix.
Northlight diagnoses the structural failure, redesigns the decision infrastructure, and — where AI can operationalize the fix — builds the systems that make it last.
Northlight works with founders and senior leaders when the organization has outgrown the way decisions are currently made — and when existing data is no longer usable at the executive decision layer.
Revenue is up. But margins are unpredictable. Decisions take longer and escalate more than they used to. Expansion or acquisition has raised the stakes, and nobody can confidently answer “what breaks if we keep going like this?”
“We’re making bigger decisions with less certainty.”
Trusted, capable, already absorbing what the systems can’t handle. Firefighting is the default. Everything works — but only because people are pushing constantly. Growth has amplified minor inefficiencies into operational risk.
“We’re scaling faster than our infrastructure.”
An acquisition, a regulatory shift, a new market, a significant capital deployment. The decision that worked at the last scale won’t work at this one. Leadership needs defensible, board-level clarity before irreversible commitments.
“We want to be disciplined about what comes next.”
A structured executive diagnostic that identifies where decision-making has stopped scaling safely — and what’s exposed if nothing changes.
Post-scale or post-transaction operating reset. Stabilize decision flow and operational coherence before inefficiencies harden into permanent drag.
Redesign decision infrastructure using the VDDM framework. Where AI can operationalize the fix, build the systems that make the change permanent.
Short-term executive operating authority for organizations that need leadership continuity through stabilization. Northlight exits when the dependency is gone.
Every Northlight engagement is anchored in VDDM — Value-Driven Decision Making — a proprietary framework developed through doctoral research in organizational decision systems. It is designed to live inside your organization, not in our files. It translates abstract executive values into quantified, defensible decision infrastructure that your leadership can run without us in the room.
Distinguish who holds decision authority from who bears the consequences. Surface the hidden value conflicts driving escalation and stall.
Use laddering techniques to move past stated goals. Uncover Core value, Utility (how we measure it), and Salience (how much it matters, to whom).
Convert abstract values into specific, measurable objectives. Make implicit tradeoffs explicit and shared. Leadership stops negotiating and starts deciding.
Build a unified Objective Network that identifies the highest-impact pathways to the primary business goal — the map leadership has been missing.
Score operational strategies against the quantified value network. Decisions are now defensible — to the board, to investors, to the team.
Where AI can operationalize the decision framework — automating information flows, surfacing the right data at the right decision moment, or building systems that enforce the new decision logic — Northlight builds it. Using Claude Code, agentic AI systems, and the full modern stack, Northlight builds the infrastructure that makes the change permanent.

Engagements
Every engagement is time-bound, outcome-defined, and exits when the work is done. Most clients come to Northlight at 02 or 03 — after something has already exposed a structural gap.

“Northlight exits when leadership can make and defend consequential decisions without relying on intuition, partial information, or political negotiation — and when operations no longer depend on executive heroics to function.”
The initial consultation is a structured executive conversation — 60 to 90 minutes — designed to assess whether the organization’s decision-making is scaling safely. It is not a sales call. It is a diagnostic.
We close with one of three outcomes: no intervention needed, a targeted intervention with scope and rationale, or timing is wrong and the risks are noted. You’ll hear from Yana directly.
hello@trustnorthlight.comAbout
Northlight was founded on a simple observation: between $10M and $200M in revenue, most organizations hit a structural ceiling that looks like an execution problem but is actually a decision problem.
Vendors sell tools. Consultants deliver frameworks. Neither addresses the root cause — decision infrastructure that stopped scaling with the organization. Northlight does the work that neither will: executive-level diagnosis, infrastructure redesign, and operational embedding.
Where AI can operationalize the fix and make it permanent, we build it. But we never lead with technology. We lead with the diagnosis.
Northlight is led by Yana, whose background spans executive strategy, operations, and organizational decision systems — including doctoral research in Value-Driven Decision Making, the proprietary framework at the core of every Northlight engagement.
Her colleagues gave her a nickname — truth serum. She has a way of asking the questions that surface what’s actually driving a problem, and building the systems to enforce the answer.
She has worked with organizations across healthcare, hospitality, logistics, and professional services at moments of growth, structural transition, and operational strain. She executes, builds, and trains. She does not hand off frameworks and disappear.
She works with a small number of clients at any given time. Every client works directly with her — not a team briefed on the situation.
Northlight is a decision intelligence firm. We are deliberately small and deliberately selective.
We believe most organizational failures between $10M and $200M are not failures of talent, technology, or effort. They are failures of decision infrastructure — structures that worked at an earlier scale and were never rebuilt.
We believe that AI is one of the most powerful tools for making organizational change permanent — but only when it’s built on top of a clear decision framework, not instead of one. Technology without structure creates faster chaos.
We believe the right engagement ends. Northlight is not a retainer business. It is a fix-and-leave business. We price for outcomes, not presence.
Every engagement is fixed-fee, scoped to a defined outcome. No billable hours. No day rates. We don’t make more money if the problem takes longer — which means we’re incentivized to solve it efficiently and leave.
We take a limited number of engagements at any time. This is not a scale business. It is a craft business. Every client gets Northlight — not a junior team with a senior face on the proposal.
We define success as a working, adopted outcome — not a delivered document. Northlight does not consider an engagement complete until the solution is live and the people who need to use it are actually using it.
“Northlight exits when leadership can make and defend consequential decisions without relying on intuition, partial information, or political negotiation — and when operations no longer depend on executive heroics to function.”
